A fresh seed round, a mandate to sign partners, and outreach done by hand
Keragon closed a $7.5M seed round in early 2025. More than 250 healthcare companies were running HIPAA-compliant workflows on the platform, with over 4 million automations executed across 300+ integrations.
The partnerships team was asked to sign as many partners as possible. The whole company had about 30 people, and outreach meant copy-paste emails, one-off follow-ups and messy tracking: hours of work in, unpredictable results out.
Automating it could not mean sounding robotic. Healthcare partnerships run on trust, and trust starts with a first message that reads like a real conversation.
Pressure to sign partners quickly after the raise
Copy-paste emails and one-off follow-ups
Messy, manual tracking eating hours every week
A trust-driven market where robotic outreach fails
Stack, copy and daily iteration, starting in late January 2025
The engagement ran in three steps, each building on the last, and turned guesswork into a process with known numbers within weeks.

1
The connected stack
Clay, Smartlead and Lemlist wired together so the team could upload and segment target lists, send personalized campaigns at scale, and see every open, click and reply without manual bookkeeping.
-
2
Conversation-first copy
Messaging shifted from selling to starting a conversation: lighter, clearer and human, written to earn a reply rather than close a deal inside an inbox.
-
3
Daily iteration
Performance reviewed every day. Subject lines tweaked, send times adjusted, and the best-performing sequences scaled up.
Segmented partner lists
Target partners uploaded and segmented so each group received messaging relevant to them, at a scale a small team could not reach by hand.
Conversation starters, not pitches
First touches built to open a dialogue with a potential partner, not to push a close.
Daily subject line and send time tests
Small daily experiments, with winners kept and losers cut.
2 new partner conversations a day, sustained for 6 straight months
Keragon averaged two new partner conversations every day for six consecutive months, adding up to hundreds of conversations with potential partners for a company of about 30 people.
More than 100 hours a month came back to the team, and no manual outreach tasks were left. The team now steps in where it matters most: the conversation itself.
“Cold email works best when you don't sell. It works when you start a conversation.”
A partnerships pipeline behaves like any other pipeline: it rewards systems, not stamina. If your team hand-sends outreach between meetings, the ceiling is their calendar. That ceiling moves once outreach runs in the background and people step in only for the conversation.
